For UK Shopify brands spending £5k+/month on Google
Your ROAS is lying to you.
We rebuild your Google Shopping and Performance Max around profit, not revenue. One channel. One target. One number every Monday: what you kept after ad spend.
48-hour turnaround. Leaks shown in £. No pitch unless you ask for one.
Guarantee More profit in 90 days, or we keep working for free until there is.
The problem
High ROAS.
Low profit.
Most Shopify brands we look at aren't short of traffic. They're paying Google to sell the wrong products, then reading a report that says everything is fine.
You pay £3k a month for a PDF.
Impressions, clicks, ROAS. None of it tells you whether you made money last month.
Your "4x ROAS" is mostly people who already knew you.
Branded searches get lumped into Shopping and Performance Max. They'd have bought anyway. The real return on new customers is hidden.
Google spends on your lowest-margin products.
Nobody told it what you actually make on each one, so it chases revenue. Cheap accessories and discounted lines eat the budget.
You're on six channels and none are scaled.
Budget split six ways means no channel ever gets enough data to win. More channels means more agency hours, not more profit.
Run your real numbers
What does 4x ROAS
actually make you?
ROAS ignores what your products cost. Put in three numbers from last month and see your profit after ad spend. Nothing is sent anywhere.
Profit after ad spend, per month
£2,000
The minimalist fix
Do less.
On purpose.
Every channel you add splits your budget, your data and your attention. One channel with the whole budget learns fast: which products make money, which search terms buy, which ones only browse. That's how cost comes down.
One channel
Google Shopping and Performance Max, where buyers are already searching for what you sell. A second channel only once the first is profitable and capped.
One target
Gross profit after ad spend. We send Google the profit of each order, not the revenue, so it bids for the products that pay.
One report
A single page every Monday: spend, gross profit, profit after ad spend, and what we changed. No 40-slide deck.
Master one channel. Then add a second.
Not the other way round.

Risk reversal
More profit in 90 days, or we work for free until there is.
If gross profit after ad spend over our first 90 days isn't higher than the 90 days before we started, we keep managing your account at no charge until it is. No refunds to chase. We just don't get paid until it works.
The guarantee applies when
- You spend £5k+/month on Google and have 6+ months of order history
- You share gross margins by product or category within 7 days
- Ad spend stays within ±20% of the agreed budget for the 90 days
- Nobody else changes the account while we run it
- Your top 20 advertised products stay in stock
These aren't small print. They're what a serious brand does anyway, and they make the result measurable.
This is for you if
- You're on Shopify doing £500k–£5M a year
- Google is already your biggest paid channel
- You suspect ads are profitable on paper, not in the bank
- You want one number, not a monthly meeting
This isn't for you if
- You spend under £5k/month on Google (start with the free checklist)
- You don't know or won't share your margins
- You want Meta, TikTok and SEO in one retainer
- You're looking for the cheapest agency
What happens, and when
Audit in 48 hours.

Audit
Margin by product against spend by product. Every leak priced in £. The Kill List goes live immediately.
Rebuild
Feed, account structure and profit-based conversion values. Brand split out so you finally see new-customer return.
First report
One page. Spend, gross profit, profit after ad spend, what changed. Every Monday from here.
Review
Measured against your previous 90 days. Scale Google, or add a second channel if it's capped.

Questions
Paid search is the day job — enterprise accounts at a global media agency. The same structure now goes into Shopify brands without the enterprise retainer.
Tested first on our own Shopify brand, RYGKIT. Read the long version in ROAS vs profit.
What's the difference between ROAS and profit on ad spend?
ROAS divides revenue by ad spend. It ignores what the products cost you. A 4x ROAS on a product with a 20% gross margin loses money: every £1 of ad spend brings £4 of revenue but only £0.80 of gross profit. We optimise Google towards gross profit after ad spend instead.
Do you need access to my Shopify store?
Read-only access to orders and products, admin access to Google Ads and Merchant Center, and a sheet of your margins by product or category. Nothing else.
Why only Google Shopping and Performance Max?
Because one channel with enough budget learns faster than five channels with a fifth each. Shopping reaches people already searching for what you sell. Once it's profitable and capped, we add a second channel.
How does the guarantee actually work?
If profit after ad spend over our first 90 days isn't higher than the 90 days before we started, we keep managing the account for free until it is. It applies when you meet the five conditions above.
Is there a minimum ad spend?
£5,000 a month on Google and at least 6 months of order history. Below that there isn't enough data to rebuild around margin, and the free checklist is a better place to start.
What if the audit shows my account is fine?
Then we'll tell you, and you've lost nothing. Some accounts are well run. Most aren't.
What does it cost?
£3,000 setup (£1,500 for the first 4 brands signing before 31 October 2026) and £2,500 a month, with a 3-month minimum. Ad spend is paid by you directly to Google. The Profit Leak Audit is free.
